An Achievable Future for AI in Procurement: Key Findings from the 2026 ProcureCon Insights Study

The report draws on a survey of 100 procurement leaders in North America and offers one of the clearest pictures yet of where AI is actually delivering value, where it is not, and what teams need to put in place before scaling further.

About the Report

The ProcureCon Insights: An Achievable Future for AI in Procurement study surveyed 100 procurement leaders across North America spanning industrial manufacturing, telecom, aerospace and defense, energy, pharmaceutical, and consumer products sectors. Fifty-seven percent of respondents are Directors, and 57% manage more than $500 million in spend under management. The study was produced by WBR Insights, the research arm of the ProcureCon event series.

The Central Finding: AI Has Earned Its Place, But It Has Not Earned Autonomy

The headline number is striking: not one respondent said their organization has not yet integrated AI into procurement. Zero percent. Seventy-five percent say AI is partially integrated across several functions, and 14% describe it as highly integrated across most or all workflows.

But broad adoption has not produced broad confidence in full automation. Sixty-six percent of respondents believe AI should handle classification and routing on an intelligent intake and orchestration platform, while humans handle everything else. Only 2% want AI orchestrating the full process with minimal human involvement.

The message from procurement leaders is consistent: AI is a tool for better decisions, not a replacement for the judgment, relationships, and governance that sit at the center of the function.

Where AI Is Actually Delivering Value

The applications generating the most measurable returns are not the ones most commonly marketed. Process efficiency and cycle time reduction lead at 31%, followed by improved data visibility and reporting at 30%. Supplier risk identification comes in at 16%. Cost savings and spend reduction, the most common headline pitch for procurement technology, trail at just 5%.

AI is proving its worth in speed and transparency long before it proves itself on the bottom line. Procurement leaders evaluating AI tools should set their near-term expectations accordingly and build toward savings as a downstream benefit of better operations, not the starting point.

When asked which AI use cases perform best, supplier discovery and selection ranked highest, with 46% calling it very effective and 45% somewhat effective. Compliance and risk monitoring followed closely at 43% and 43%. Strategic sourcing and RFx automation lag behind, with only 23% rating it very effective, suggesting there is still meaningful room to mature in that area.

The Barriers That Are Actually Slowing AI Down

The top barriers to scaling AI in procurement are not surprising if you have been in the function. Data privacy, security, and compliance concerns top the list at 42%. Difficulty integrating AI tools with existing procurement platforms follows at 35%. Resistance to change and lack of AI skills each sit at 31%.

Notably, only 2% of respondents cite vendor solutions that overstate capabilities as a barrier. The practical, internal challenges, data fragmentation, integration complexity, and team readiness, are what procurement leaders are actually losing sleep over, not vendor marketing.

One VP of Procurement at an industrial manufacturing company put it plainly in the report: “Many procurement staff are encouraged to assume that AI works well with any data source, yet poor data quality remains one of the most significant impediments to good outcomes.”

ProcureCon speakers echoed this directly: practitioners advised fixing core processes and data quality before layering AI on top, since automating a broken process only produces faster mistakes rather than transformation.

The Business Case for Agentic AI Is Not What You Think

When asked what would make the strongest business case for investing in agentic AI, respondents ranked better compliance and audit trails first at 44%. Measurable cost savings came second at 34%. Reduced supplier and supply chain risk followed at 17%, with faster cycle times trailing at 5%.

For teams building a business case internally, this ordering matters. Governance and auditability resonate more than a pure ROI argument. Procurement is no longer just a cost center justifying spend reduction. The function is building a case for AI on the strength of defensible decisions, clear audit trails, and better oversight, capabilities that make procurement more credible in the boardroom.

This connects to one of the report’s bigger findings: 87% of respondents say AI has increased procurement’s influence on executive decision-making at least moderately. The function’s growing reliability with AI tools is earning it a stronger strategic voice, not just operational efficiency.

What This Means for How Procurement Teams Should Approach AI

The report’s key suggestions track closely with what the data shows. Start where AI is already proving value: process efficiency, data visibility, supplier discovery, and compliance monitoring. These are the areas with the strongest near-term returns and the clearest evidence base.

Treat data quality and system integration as prerequisites for AI expansion, not problems to solve later. Fragmented platforms and inconsistent data are the most common reasons AI initiatives stall. Addressing them before scaling is the difference between automation that compounds value and automation that compounds errors.

And keep humans in the loop as autonomy increases. Design AI systems to handle routine tasks while preserving human review for approvals, negotiations, and anything that requires organizational judgment. The 66% of leaders who want AI limited to classification and routing are not being conservative. They are being precise about where the technology has earned trust and where it has not.
